How to Source Custom Uniforms: A B2B Buyer's Guide
Sourcing custom uniforms internationally means finding a manufacturer, agreeing on a specification both sides can hold each other to, and getting that specification through sampling into a bulk order without surprises. This guide walks through that process in order, from choosing a manufacturer to the questions worth asking before you commit.
It's written for procurement teams, HR and operations leads, and franchise or facility managers who are sourcing branded uniforms for the first time or switching suppliers. It's not a pitch, but the background you'd want before your first call with a manufacturer.
Choosing a uniform manufacturer
The right manufacturer fit depends more on how they handle your specific order than on general reputation. Before comparing suppliers, get clear answers to:
- Can they actually hit your quantity? A manufacturer whose minimum order quantity (MOQ) is far above what you need will either turn you away or push you into overordering. One whose typical run is far below your volume may not have the production capacity for a rollout across multiple sites.
- Do they manufacture directly or resell? Ask plainly. Some suppliers are distributors reselling someone else's production; others coordinate manufacturing themselves, sometimes through a network of production partners under central quality control. Neither model is automatically better, but you should know which one you're buying from, since it affects who's accountable if something goes wrong.
- What's their sampling process, concretely? Not "we can sample it" but how many rounds are typical, how long each takes, and what happens if the first sample misses the mark.
- Can they work in your specification format, or do you need to build one for them? A manufacturer used to formal tech packs will move faster with buyers who don't have one ready than one that only works from finished garments to copy.

Preparing specifications
A specification is what turns "we need polo shirts for 40 staff" into something a factory can actually quote and produce consistently. At minimum, a workable spec includes garment type and style reference, fabric type and weight (GSM), color with a Pantone reference where brand color matters, sizing breakdown, branding method and placement, and labeling requirements.
You don't need a full tech pack to request a quote. A clear written description plus reference images is enough for an initial quotation. A formal tech pack becomes necessary once you move into sampling, since it's what the factory builds against and what a finished sample gets checked against. MOQs and order quantities
Minimum order quantity (MOQ) is set per style, not per total order, in most cases. That means a program with five garment types has five separate minimums, not one combined minimum across all of them. Requesting and approving samples

Fabric and garment requirements

Branding and decoration
The three common decoration methods (embroidery, screen printing, and heat transfer) suit different situations rather than one being universally best. Embroidery holds up best on garments that see heavy commercial washing and works well for logos with a limited color count. Screen printing is efficient for larger graphics at higher volumes. Heat transfer handles fine detail and gradient color economically on smaller runs, though it typically wears faster under repeated industrial laundering than the other two.

Color specifications
Specify color by Pantone reference, not by description. "Navy" means different things to different people and different screens; a Pantone TCX reference (the cotton-based chip, more relevant than the paper-based TPX for matching actual fabric) removes that ambiguity. - Do you manufacture directly or through subcontractors, and who handles quality control?
- What decoration methods do you offer in-house versus through a subcontractor?
- What happens if a shipment doesn't pass inspection? What's the process from there?
- Can you support a repeat order with the same fabric and color months later?
Common sourcing mistakes
- Skipping a written specification and working from a verbal description. Verbal agreements are the most common source of disputes over what was actually promised.
- Assuming a sample approval covers color, fit, and construction equally. Check the sample against every line of the spec, not just the parts that are easiest to eyeball.
- Not asking about size-run distribution until after placing the order. Gathering actual workforce sizing data early avoids a costly reorder for missing sizes.
- Treating packaging as a detail to sort out later. For multi-site rollouts, packaging specification affects the operational plan as much as the garment itself.
- Not confirming Incoterms in writing before production starts. This is the single most common cause of unexpected costs on international orders.
