Bulk Production and Quality Control

Quality control on a bulk order isn't a matter of checking every single garment, for orders in the hundreds or thousands, that's neither practical nor how the industry works. Instead, quality is verified by statistical sampling against an agreed standard, with defects classified by how serious they are. Understanding that system lets you ask the right questions before an order runs, rather than discovering the QC approach was weak only after a shipment arrives.

AQL: how bulk inspection actually works

AQL (Acceptable Quality Level) is the statistical sampling standard (ISO 2859-1) used to inspect a representative sample from a bulk order rather than every unit. A sample size is drawn from the order, inspected, and the number of defects found is compared against an agreed acceptance threshold. If defects stay under the threshold, the batch passes; if they exceed it, it fails and gets addressed at the batch level.

In garment manufacturing, AQL 2.5 for major defects and AQL 4.0 for minor defects are common reference values. The lower the AQL number, the stricter the standard, a lower number tolerates fewer defects in the sample.

Inspection level

The inspection level determines how large a sample is drawn from a given order size. General Inspection Level II is the standard default. A higher level pulls a larger sample (more scrutiny, more cost); a lower level pulls a smaller one. Most uniform orders run at Level II unless there's a specific reason to inspect more or less tightly.

Defect classification

Not every imperfection carries the same weight, so inspection classifies defects by severity:

  • Critical, makes the garment unusable or unsellable, or unsafe. Held to the tightest tolerance.
  • Major, noticeably affects function or appearance; the kind of defect a wearer or customer would spot and object to.
  • Minor, a small cosmetic issue that doesn't meaningfully affect use.

An AQL standard is typically set separately for major and minor defects, which is why you'll see two numbers (for example 2.5 / 4.0) rather than one.

When inspection should happen

The timing matters as much as the standard. Inspection at defined points during production, not only at final packing, is what catches a systematic issue while it's still fixable across the batch rather than after everything is sewn. What to confirm before the order runs

Ask three things: what AQL level applies to your order, at what points in production inspection happens, and what the process is if a batch fails. FAQ

What does AQL 2.5 actually mean? It's a threshold defining the maximum proportion of defective units acceptable in an inspected sample before the batch is rejected. AQL 2.5 is a common standard for major defects in garments; a lower number is stricter (tolerates fewer defects), a higher number more lenient.

Is every garment in my order inspected? Not usually. Bulk orders are inspected by statistical sampling (AQL), a representative sample is drawn and inspected, and the result determines whether the batch passes. Inspecting every unit is impractical at bulk scale and isn't the industry norm.

What happens if a batch fails inspection? It's addressed at the batch level rather than shipped, typically re-inspected, reworked, or the defective units replaced, depending on the defect type and the supplier's process. This is exactly why inspection during production, not only at final packing, matters: a failure caught mid-production is fixable in a way one caught after everything's sewn and packed may not be.

Should I request a stricter AQL than standard? It depends on the program. A stricter AQL means tighter quality but usually higher cost and potentially longer timelines, since more units get reworked to meet it.
